
As organisations race to adopt AI and automate more work, the leadership challenge is shifting. Technology adoption alone will not determine which organisations thrive. Increasingly, success will depend on how effectively leaders bring together technological capability, human expertise and organisational purpose.
That shift is at the heart of Industry 5.0, an emerging model that moves the conversation beyond efficiency and productivity towards the relationship between technology, people and long-term organisational value.
“While it’s still quite conceptual, Industry 5.0 is going to be how we incorporate technology with long-term human flourishing,” says Dr. Naeema Pasha, a visiting fellow at Henley Business School and founder of the World of Work Institute. “It’s much more about human centricity, sustainability and resilience.”
As AI reshapes how businesses operate, leaders face a difficult question: how can organisations pursue technological and commercial gains while accounting for their impact on people and society?
“One of the key things that organisations and therefore leaders will need to manage is a growing potential divergence between organisational aims and the needs of people and the wider economy,” says Nick Kemsley, a professor in HR and organisational capability at Henley Business School.
Kemsley argues that the implications extend beyond individual organisations. As AI changes workforce needs, questions about how the value created by technology is shared between businesses, employees and the wider economy will become harder for leaders to ignore.
“The human-technology balance begins to raise questions beyond leaders, beyond organisations and into broader economic questions about what happens if there are fewer people working,” he says.
That places greater importance on a more mutual relationship between organisations and their people. “In there somewhere is a much more mutual and connected system, where organisations, people and the economy all get broadly what they need,” Kemsley says. “At the moment, it is siloed, so there’s a need for a shift in mindset.”
Rethinking how organisations are designed
Creating a more connected system requires changes to both leadership thinking and organisational design. That means reconsidering structures and workflows, along with the way work and decision-making are distributed between people and technology.
“Organisations are only thinking about this question incrementally at the moment,” says Kemsley. “They’re very much trying to superimpose AI, for example, onto existing traditional organisation structures, which are pyramidal and essentially vertical in their workflows.”
Simply layering AI onto existing ways of working will only go so far. Leaders will need to consider how technology changes the allocation of tasks, expertise, and decision-making across the organisation. Kemsley believes this will challenge traditional, hierarchical models of workforce management and place greater emphasis on more fluid forms of leadership.
“In the future, it’s going to be much more about network leadership, which is where a leader’s role is less about telling a group of people what work to do and much more about working to bring together diverse groups of skills in temporary clouds that are geared around work rather than organisational structure,” says Kemsley.
This more fluid model creates opportunities to organise work around the capabilities a particular problem demands, drawing on both human expertise and technology. Organisational design becomes a critical part of effective human-AI collaboration, shaping how those capabilities come together in practice.
For leaders, this also means looking beyond individual roles to consider how work moves across the organisation. As AI takes on different tasks, the challenge will be to ensure that human expertise is applied where it adds the greatest value, while maintaining the collaboration and knowledge-sharing that support effective decision-making.
Making continuous learning part of the culture
Organisational redesign is only one part of the transition. As roles and workflows evolve, employees also need the skills, confidence, and opportunities to adapt alongside them. That makes continuous learning a core part of building an adaptable workforce and a strategic priority for organisations navigating technological change.
“People want to learn and be stretched and have an experience that makes them feel they can develop meaning and purpose,” says Pasha. “Continuous learning pathways help build people’s strengths, build their curiosity, build motivation, and it makes them feel cared for.”
AI literacy also needs to form part of that learning. Kemsley argues that organisations need to do more to build employee trust around AI, including helping people understand how to work effectively with the technology and how to distinguish between reliable and unreliable outputs.
Pasha describes the effort required to navigate rapid technological change as a “cognitive tax” on workers. A lack of clear AI policies or access to appropriate tools can add to that burden, creating further challenges around trust and effective adoption, ultimately slowing down productivity.
What future-ready leadership looks like
These changes also demand different capabilities from leaders themselves. Industry 5.0 will require leaders who can exercise sound judgement amid uncertainty and operate effectively across more adaptable, networked and human-centred organisations.
Kemsley argues that many established approaches to leadership development are based on outdated models of what good leadership looks like.
Leaders therefore need to develop the capabilities to operate in volatile, uncertain, complex, and ambiguous (VUCA) environments, according to Kemsley. Greater exposure to different working environments and perspectives can help them develop the judgement to operate across organisational boundaries and understand how their business interacts with the wider market. Those capabilities become particularly important in the more fluid, networked organisational structures he expects to emerge.
For Pasha, keeping human development at the centre of technological change is another priority for future-ready leaders. That means investing in people’s skills while creating an environment in which employees feel motivated, supported and able to see their place in the organisation’s future.
“That hasn’t been transparent enough, particularly with AI, and that’s the confusion and the cloud that leadership are under at the moment,” says Pasha.
The defining leadership challenge of Industry 5.0 is to create organisations in which people and technology can work together effectively, with human development and long-term value at the centre. By combining technological ambition with sound judgement, continuous learning and human-centred organisational design, leaders can build the adaptability and resilience needed to drive sustainable performance through ongoing change.
